Everyone talks about automating. Nobody tells you how to start without wasting months on tools that ultimately don’t work. Here is the step-by-step guide we use ourselves on every Belgian SME project.

Step 1: Pick the Right Process (Not the Sexiest)

The biggest mistake: starting with “something AI” because it sounds cool. The right pick is a process that:

  • Happens frequently (at least daily)
  • Has clear rules (not purely judgement-based)
  • Eats time from expensive people (>10 hours per week combined)
  • Causes delays for other processes

Classic candidates: drafting quotes, qualifying leads, sorting invoices, categorising customer emails.

Step 2: Map the Process as It Really Works

Not how it should work. How it actually works, including all the exceptions and manual interventions. Take an hour, write down every step, with:

  • Who does what
  • Which system they use
  • How long each step takes
  • Where things often go wrong

This map is your working document. Without it you’ll build an automation that only handles the ideal scenario.

Step 3: Identify the “Decision Points”

In every process there are moments where someone makes a choice. “Is this lead qualified? Which template do I send? Does this belong in case A or B?”

In the past these were the points where automation broke down. Today they’re where AI agents shine brightest. Mark them clearly on your map.

Step 4: Pick the Right Tools (and Stay Sceptical)

Three categories, each with a role:

  • Workflow tools (n8n, Make, Zapier): for fixed A-to-B steps
  • AI models (Claude, GPT, Gemini): for decision points and text processing
  • Database (Supabase, Airtable): to retain context between steps

In Belgium we recommend EU-hosted tools for GDPR reasons. Many US tools route data through the US even when they claim otherwise.

Step 5: Build Small, Test for Real

No “big bang” launch. Build the simplest version first, with dummy data. Then one real customer. Then ten. Only then scale up.

At every stage: measure how much time it saves, how often it fails, and what needs adjusting.

Step 6: Build in a Safety Net

Every automation can fail. Smart builders include:

  • Logging: know what happened
  • Notifications: alert when something deviates
  • Human escalation: route to a person when in doubt
  • Rollback: ability to revert to manual without panic

This is what separates a hobby automation from a production system.

Step 7: Measure and Optimise

After 30 days look at:

  • Time saved: how many hours have you really saved?
  • Quality: are results better, equal, or worse than manual?
  • Customer experience: do customers notice a difference (positive or negative)?
  • Failure rate: how often does manual intervention kick in?

These numbers tell you whether you’re ready to move to the next process, or whether this one needs more optimisation first.

How Long Does This All Take?

For a well-scoped process the typical lead time is 2 to 6 weeks. Faster is possible, but you usually sacrifice testing and safety time. That comes back to bite you.

The Pitfalls We See Often

  • Starting too ambitious: trying to automate 5 processes at once usually leads to 5 half-working systems
  • No ownership: without someone internally who “owns” the automation, it stalls
  • No measurement: without numbers you don’t know if it works and you can’t improve
  • AI everywhere: not everything needs AI. Sometimes a simple script is better and cheaper
